When you think of upcycled ingredients in CPG, you probably think sustainability. But recent trends show many brands are upcycling not just to boost their environmental cred, but to actually make even better products. For years, upcycled ingredients have been positioned primarily as an environmental story: reduce waste, improve sustainability and, you know, do the right thing. And according to SPINS data, products featuring upcycled ingredients grew 16.6% year-over-year in natural retail, while certification programs continue to expand and gain retailer support. While the aforementioned pillars still matter, upcycled ingredients are increasingly serving as functional adds to improve nutrition, texture, flavor, or formulation, not just a sustainability claim. The takeaway? The strongest product innovations don't ask consumers to choose between performance and purpose; instead, they deliver both. Read more about how brands are using upcycled ingredients in this month's edition of Integral’s news round up, Inside Innovation. Link in the comments.

CPG Innovation Consulting | Helping F&B Teams Make Great Product Decisions | Bridging Strategy, Creative, & Execution
About us
Most product innovation efforts in food & beverage don’t fail because of a lack of ideas or one big mistake. Product misses typically occur across several decision points that cause teams to fall off course. - Unclear framing of the market opportunity - Unstructured or unintentional ideation. - No objective way to choose between concepts. - Execution realities are introduced too late. This is where Integral comes in. We are a CPG innovation consulting firm that partners with food & beverage brands to bring high-impact products to market by enabling companies to make better decisions. Integral ensures innovation retains its creative energy, cross-functional teams remain aligned, and products move forward with a clear, executable path to market. We partner with brands across the full innovation journey to: - Define the right opportunity, not just respond to a brief - Generate better options, not just more ideas - Build decision frameworks that turn complexity into a single, aligned direction - Inform execution early so choices hold up in the real world How we’re different Most partners focus on one part of the process: - Strategy - Ideation - Or execution We bridge all three so innovation doesn’t stall or get diluted. Because the hardest part of innovation isn’t coming up with ideas. It’s choosing the right one and moving forward with confidence. Who we work with: - Large CPG organizations navigating complex, cross-functional decisions - Founder-led brands seeking clarity for their next stage of growth - Teams facing a critical moment where choosing incorrectly, or too slowly, has real consequences If your innovation work is stalled, unclear, or carrying risk, we help you define the critical decision path and navigate it with confidence. If your team is navigating a critical decision, let’s talk.

The food industry often confuses novelty with innovation. A new ingredient or a unique format can earn attention, but that does not automatically equate to long-term growth. The strongest food industry innovation examples are supported by things that are less immediately visible: A meaningful consumer job A clear role in the portfolio Objective criteria for investment Novelty asks “Has anyone done this before?”, but strategic innovation asks: “Should we do this (i.e. does anyone really want it), can we win, and what must be true for it to scale?” In our latest article, we look beyond individual product launches to explore the internal infrastructure and external partnerships that allow food and beverage companies to innovate successfully over time. Getting a product on the shelf is not the finish line; it's the starting line. Every product launch is built on a series of hypotheses, from shelf placement to packaging. Smart brands see the choices they make as a test, knowing that the market will answer their questions faster and more honestly than any internal meeting ever will. We loved this story, not only because of Sunnie's founders' willingness to iterate. It was their discipline in separating the idea from the execution. The mission stayed the same. The product stayed the same. But the team challenged their initial assumptions around placement, nomenclature, and packaging until the market responded differently. It's an important takeaway for CPG innovators. Be stubborn about the consumer problem you're solving, but be flexible about almost everything else. Congratulations to the Sunnie team on earning a well-deserved second chance and learning from the first one. We're rooting for you! #CPG #ProductInnovation
In July 2024, we launched Sunnie nationwide at Sprouts. By December, we were discontinued. This week, we're relaunching, this time in the grab-and-go deli set, nationwide. There's something deeply fulfilling about a redemption story. Not all brands get a second chance, and we feel incredibly grateful for this one. I wanted to share what changed, because the lessons humbled us in the best way. We were in the wrong spot. We launched in the dairy set, next to the high-velocity yogurts and Once Upon a Farm pouches. We thought that was genius - great company, great traffic. It wasn't. Placement is everything. If you're not where shoppers are actually looking to discover something new, you'll just age quietly on a shelf until it takes you down. We didn't make it obvious WHAT we were (or what are product was). Our old packaging was busy, and "Dipper" meant nothing to someone walking by for the first time. So we simplified: a single wash of color, "Dipper" became "Snack," and we added a protein callout so people knew exactly what they were picking up. Velocities have told us ever since that this was the right call. Partnership is so deeply critical. Having a buyer who wants to build a true relationship and believes in your product couldn't be more important. We met Sprouts' deli team at Expo West, and the rest is history. Jacob saw Sunnie as a natural extension of his private-label prepped salads and sandwiches - a real grab-and-go add-on, not a stretch. So here we are. Same brand, same mission, ....wiser this time. If you're building in CPG, the failures teach you more than the wins ever will. Grateful for our team that didn't quit on this one Lisette Howard Brett Perrotta Lauren Breiding. Look for us on shelf and send me a message if you do. And, if you're a founder out there with a "disco" on your rap sheet, just know that you're in good company over here.

Is alcohol dying? Over the past several years, researchers and leaders in food and beverage have focused on Gen Z's drinking habits (or some say, lack thereof). But this week, Food Dive reported that the story around consumption may be more nuanced than headlines have implied. So Integral has decided to tackle the topic head on. Introducing CPG in 3, our new 3-minute video series where food and beverage innovators Glenn Pappalardo and Rifle Hughes dig into some of the biggest topics shaping food and beverage innovation today in just three minutes (because you're curious, but you're also busy). In this first episode, they explore: • Is Gen Z really drinking less? • What this means for beverage innovation • And why alcohol companies may need to rethink the job consumers hire them to do. Take 3 minutes now to watch the episode, have some fun, and hopefully learn something new. After you've watched, we'd love to hear from you: How do you think beverage innovation in alcohol will evolve over the next five years? #CPGInnovation #FoodandBeverage #GenZ #Alcohol Rifle Hughes Glenn Pappalardo

Across the packaged food industry, many innovation teams focus on steps or activities as part of moving the product from idea to commercialization. Conversely, the strongest teams think about product innovation as a series of decisions. To support this approach, the best new product development processes ensure innovators are clear-eyed about what happened upstream: before formulation, commercialization, and launch. These components include: - A clear strategic ambition - Consumer Job(s)-to-Be-Done - Early feasibility alignment - Objective decision criteria - Built-in learning systems Success in CPG innovation is often determined long before a product reaches the shelf. It is a result of having the right structure in place to enable great decision-making, not just checking boxes to move from one stage to another. In our latest article, we detail the 5 elements that separate high-performing innovation systems from those that generate activity but sometimes miss out on creating growth. The best CPG innovation examples are stories of disciplined choices, not necessarily wildly groundbreaking ideas. Chobani didn’t just launch Greek yogurt. It helped redefine how yogurt could work for American consumers. OLIPOP didn’t just launch a better-for-you soda. It gave consumers permission to return to a familiar behavior with a new reason to feel good about it. Celsius didn’t just launch an energy drink. It reframed energy around fitness, wellness, and lifestyle. The moral of the story is that successful CPG innovation is not measured by novelty, but the bigger picture value it offers to consumers. In our latest article, we feature 5 exceptional CPG innovation examples and the repeatable decisions behind them. Fractional leadership in CPG is not a niche idea. Finance departments have leveraged fractional CFOs for years. Increasingly, marketing has embraced fractional CMOs. Technology teams frequently bring in specialized expertise to accelerate complex, longer-term initiatives without adding permanent headcount. Why? Because building every capability in-house is rarely the fastest or most effective way to move. Now, food and beverage innovation is facing the same reality. Today's product innovation leaders are expected to navigate AI, shifting consumer behavior, retailer demands, pricing pressure, and supply chain complexity, all while leading lean teams with limited bandwidth. For many product teams, a months-long traditional innovation process is not the answer. Instead, they are asking, “What if we could bring in an expert, cross-functional product innovation team that shares accountability for the outcome, and not just facilitating the process?” The goal isn't to outsource or delegate innovation. It's to give lean teams the leverage to innovate without asking them to pause everything else for which they’re accountable. That's the thinking behind our Innovation on Demand model; to provide CPG product leaders with the right expertise, at the right time, and to deliver outcomes that matter. Product leaders - does this resonate? We would love to understand how you are thinking about managing the pressures of product innovation while balancing our new, much faster-paced reality.

Not all CPG consultants solve the same innovation challenge. Some focus on strategy, others ideation. Some are built for formulation and others for commercialization. We’ve learned that food and beverage innovation often gets hardest in the space between those lanes. A product team has ambition, ideas, and pressure to move quickly. But there is misalignment when it comes to actually making a clear decision. And that is where the right CPG innovation consultant creates value. We don’t just add more options. We help teams decide: The opportunity they are really solving for The ideas are strong enough to pursue The criteria that should guide the choice What they can actually scale What the organization can stand behind The best innovation partners do not separate creativity from execution; in fact, they connect them. They also provide the right level of support for each organization, often functioning as a fractional innovation team to ensure decisions are made quickly and with a deep level of expertise. In our latest article, we break down how to choose the right CPG consultant without wasting time, budget, or momentum. https://lnkd.in/drjNDUSK #CPGInnovation #CPGConsulting #FoodInnovation #ProductDevelopment #InnovationStrategy
