After decades working inside large complex organizations, I have seen the same thing happen to even the strongest teams. The people are capable and they are valuable. The friction comes from the system, not from them. When work cannot move as fast as the business, everyone feels the impact. There is no single silver bullet; fixes must be tailored to context. You do not need more programs or added headcount. You need a practical, focused change, backed by real insight, that removes the friction and gives your team room to move again. If you want to understand where that friction is coming from, look at three places: • Decision points: where work slows because no one is sure who owns the call • Repeated work: tasks that get done twice because the system is unclear • Meetings: especially those that share information instead of making decisions For example, a single unclear approval step can stall launches for weeks and force duplicate work across teams. These patterns show up everywhere, even in healthy, human-centered cultures. Naming them does not threaten what you have built; it protects it. When you clear the weight your team has been carrying, the culture you have invested in gets stronger, not weaker. I work with senior teams to remove that friction so work moves again. Most teams measure productivity. Almost no team measures this: Decision-to-Meeting Ratio. Count the meetings this week. Now count the decisions that came out of them. Monday: seven meetings. Two decisions. Tuesday: five meetings. One decision. Wednesday: back-to-back alignment. Zero decisions. The calendar looks full. The decision queue isn’t moving. Because meetings are used to discuss the work instead of deciding it. So the organization adds more meetings. More alignment. More updates. The Decision-to-Meeting Ratio keeps getting worse. Execution slows. Not because the team isn’t working. Because decisions are scarce. When meetings increase but decisions don’t, the system isn’t coordinating work.
