Bad recruiting gets expensive faster than bad tooling. The rule is simpler than most founders make it: use external recruiters for edge cases, then bring recruiting in-house once hiring becomes a system. If you’re paying 20% fees on a $150k hire, that’s $30k gone per seat. At 2 to 3 hires a quarter, you’re already close to internal-recruiter economics. But the bigger issue isn’t the fee. It’s fit. External recruiters optimize for placements. Internal recruiters optimize for your actual hiring spec: stage fit, pace, manager chemistry, comp reality, and whether this person can operate in your motion without creating churn six months later. That matters a lot more in SaaS than people admit. Your first AE, first PM, first product marketer, first VP Sales. These hires shape CAC payback, onboarding velocity, win rates, and even NRR if they touch expansion or customer handoff. 🎯 A good internal recruiter becomes an operator, not a vendor. They learn which profiles work in your pricing tier. They know whether your PLG motion needs builders or process people. They stop your CTO and founders from becoming full-time coordinators. Early stage, agencies still make sense for hard searches or when your network tops out. But once you’re consistently adding headcount, outsourcing the top of funnel for talent is usually a tax on speed and quality. Our CEO, Chris Birkedale, wrote this week's SaaS Review on why RPO breaks for the modern scale-up. Worth your ten minutes. Linked in the comments. Here's the bit I'd underline from a delivery perspective. He's right that the mismatch is commercial. Multi-year contracts and 8 to 12 week implementations don't fit a company that can rewrite its headcount plan after a single board meeting. But the mismatch I feel most in delivery is about the roles themselves. RPO is built to run a process. Define the funnel, manage the volume, report the throughput. For genuinely repeatable, pipeline-driven hiring, that works well. The problem is that the hires which decide whether a scale-up makes plan are almost never the repeatable ones. They're the VP Sales with a transformational mandate. The CRO who needs to scale revenue at an aggressive rate, quickly. The senior product marketer opening a new region. One seat each. No pipeline sitting behind them. Those people are not applying to anything. They're typically employed, performing, and not looking. You don't process your way to them. You map the market, name the targets, and go and have a real conversation. That isn't a volume problem for a managed funnel to solve. It's a search. I've sat with teams who had an RPO in place and still couldn't fill the one seat that mattered, because the seat that mattered was never a throughput problem. It was a headhunt. So before you commit to anything multi-year, run the split Chris suggests. Count how many of next year's hires are genuinely repeatable, and how many are senior and headhunt-led. If the roles that move your revenue sit on the headhunt side, you don't need a bigger process. You need someone who creates the options and drives the search. RPO co-ordinates what you already have. A lot of EMEA SaaS hiring plans look solid on the board deck... until that first critical sales or CS leadership role quietly slips three, six, even nine months behind. The GTM landscape needs to stop ignoring its evergreen signals I am seeing a lot of hate towards the funding, hiring and job change signals lately but the truth is that the people who hate them just don't know how to use them 🤷♂️ The stats prove that these signals work as contextual pieces for you to stack rather than using each bit of information as a silver bullet: I've taken a 474-company sample based on the companies that raised a round this year as the proxy for "actually moving." While pulling the signals via the MCP, 2 main signals came up: → hiring posts (new JDs going live) → job changes (new-role announcements on LinkedIn) The headline: → Median lag: 35 days from announcement to first hire → 19% hire inside a single week → 47% within 30 days → 71% within 60 days → 89% within 90 days But the median isn't the interesting part. The stage breakdown is. → Series C median: 20 days → Series B: 26 days → Seed: 30 days → Series A: 54 days That's the timeline by which you need to become relevant to them before everything is in place. Hiring pressure rises before hiring proof exists. Pipeline slows. The board wants movement. A new salesperson feels like action. Yet every hire locks in salary, onboarding, tools, and management time before revenue appears. That makes your sequence critical. Before opening another role, check four things: • Can you name the exact account type that converts? A broad ICP creates weak lists, weak messaging, and slow ramp time. • Can your current team repeat the same outbound motion? One strong month from one rep gives you a result, not a repeatable process. • Can you locate the conversion drop? If replies are healthy but meetings stay low, another rep may multiply the same weakness. • Can your manager support another ramp? A new hire needs call reviews, coaching, list feedback, and weekly correction. A SaaS company with two founders and one AE may need research support first. A team with steady replies but weak follow-up may need CRM discipline. A sales leader with proven messaging and overloaded reps may be ready to hire. The decision depends on evidence from your current motion. Hiring before that evidence creates six weeks of interviews, three months of ramp, and another management burden. Hiring after that evidence gives your new salesperson a defined job, a proven process, and a fair chance to perform. Your standards deserve more than urgency. They deserve proof.
