The Train Made Headlines. India's Industrial Strategy Should Have.
India's first hydrogen-powered train made headlines this week.
On July 17, Prime Minister Modi flagged off the "NaMo Green Rail" on the Jind-Sonipat route in Haryana-a 10-coach hydrogen fuel cell train, entirely designed and built in India. It joins a small club of countries operating #HydrogenRail, alongside Japan, China, Germany, and the US.
Most of the coverage stopped at the obvious headline: India now has a #HydrogenTrain.
I think that's the least interesting part of the story. If we're still talking about this train five years from now, something has probably gone wrong. The train isn't the destination. It's evidence of something much bigger.
THE TRAIN IS THE PROOF, NOT THE PRODUCT
The train runs an 89-kilometer route, a genuine engineering achievement, and a useful decarbonization tool for the large stretches of Indian rail that still aren't electrified.
But a single pilot train was never going to move the needle on India's emissions. That was never its purpose.
What it really demonstrates is that India can now produce green hydrogen domestically, store it safely, and refuel a working passenger train using that infrastructure. That's industrial capability, not a railway upgrade. And industrial capability has a habit of creating opportunities far beyond the sector where it first appears.

Most countries are approaching hydrogen primarily as a decarbonization tool. India's National Green Hydrogen Mission suggests it's pursuing something broader: an industrial strategy.
The mission is targeting roughly $100 billion in mobilized investment by 2030. But the number that matters most isn't the production target. It's the ambition behind it: India wants to capture a meaningful share of the global hydrogen and ammonia export market, not just decarbonize at home.
That ambition is already moving from policy into execution-production facilities under construction, electrolyzer manufacturing scaling up, port infrastructure being built specifically for export. Taken individually, each of these looks incremental. Viewed together, they're the early foundations of an entirely new industrial ecosystem.
Steel is perhaps the clearest example. India is already the world's second-largest steel producer, and green hydrogen could become one of the few commercially viable paths to decarbonize one of the hardest-to-abate industries on the planet. Alongside fertilizer, refining, and shipping fuel, these sectors represent the real economic opportunity behind India's hydrogen ambitions.
If India succeeds in scaling #renewable power, #hydrogen production, manufacturing, and export infrastructure together, the outcome isn't simply lower domestic emissions. It's a shot at becoming one of the world's preferred suppliers of green hydrogen-competing directly with early movers in the EU, Japan, and South Korea.
The question is no longer whether hydrogen can power a train. It's whether India can become one of the world's most competitive producers of green hydrogen.
WHY THE SYMBOLISM STILL MATTERS
Major industrial transformations rarely begin with billion-dollar commercial projects. They begin with visible proof-something people can see, engineers can operate, and investors can point to before deploying serious capital.
That proof matters more here because the ambition carries real delivery risk. India's announced green hydrogen production capacity already exceeds its own 2030 target several times over-but actual commissioned capacity remains a small fraction of that. The ambition is real. So is the execution gap.
A visible, working, passenger-carrying hydrogen train is exactly the kind of proof point that can close that gap-unlocking financing and pressure-testing the supply chain under real operating conditions rather than in a controlled facility. Sometimes the first success of a new technology isn't measured in revenue. It's measured in credibility.
WHAT THIS MEANS FOR LEADERSHIP
Building a hydrogen economy isn't simply deploying better technology. It's connecting manufacturing, infrastructure, energy markets, project finance, and global supply chains into one coherent strategy-all developing in parallel, often before the underlying market has fully formed.
That leadership profile remains relatively rare. As hydrogen moves from demonstration projects toward commercial deployment, the scarcest resource won't be technical expertise. It will be leaders capable of building entirely new value chains from scratch-the same challenge already playing out in nuclear, grid infrastructure, and AI-driven power demand elsewhere in energy this year.
For companies evaluating India as a future hydrogen supply source or manufacturing base, the more important question isn't whether the technology will mature. It's whether they're building the right partnerships and leadership teams in India now, before the market reaches scale.
THE BOTTOM LINE
A hydrogen train running through Haryana won't, by itself, define India's energy future. It isn't supposed to.
Its real significance lies in what it represents. The larger story is unfolding through manufacturing investments, export infrastructure, and industrial partnerships-developments that, unlike the train, rarely make headlines.
The train got the coverage. The industrial strategy behind it deserved it.
Because history rarely rewards the country that builds the first demonstration project.
It rewards the country that builds the ecosystem everyone else wants to be part of.
