An underrated yet powerful lever in Transformations is: 𝗢𝗽𝗲𝗿𝗮𝘁𝗶𝗻𝗴 𝗠𝗼𝗱𝗲𝗹. And yet most “operating model” conversations are misguided because they focus on 𝗼𝗿𝗴𝗮𝗻𝗶𝘇𝗮𝘁𝗶𝗼𝗻 𝘀𝘁𝗿𝘂𝗰𝘁𝘂𝗿𝗲 (who reports to whom) instead of the deeper system that actually delivers customer value. Successful operating model design starts with 𝗰𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝗰𝗲𝗻𝘁𝗲𝗿𝗲𝗱‐𝗯𝗮𝗰𝗸𝘄𝗮𝗿𝗱 𝗮𝗽𝗽𝗿𝗼𝗮𝗰𝗵: start with value streams and processes, then define the tools and systems that enable those processes, followed by clear governance (decision rights, controls, and metrics), and only then design the organization structure and match talent and skills to roles. This sequence reframes operating model redesign from moving boxes on an org chart to building an integrated way of working that improves speed, cost, and quality for customers while making transformation outcomes more sustainable. The most successful industrial transformation initiatives are built around four connected pillars: 🔹 People 🔹 Process 🔹 Technology 🔹 Strategy Recently, we helped develop a transformation framework for a large integrated pulp & paper manufacturing operation spanning production, maintenance, quality, safety, logistics, workforce development, and continuous improvement. Steering the Wheels of Transformation: Many organisations are in the journey of transforming themselves. The modern business landscape is no longer a paved highway; it is an off-road expedition. Organizations are racing for the "first-mover advantage," knowing that speed is survival. Yet, the conditions have never been more treacherous. The path is mystic, the directions are vague, and the fuel—our data and market intelligence—is often contaminated with the noise of hype and conflicting signals. For organisations attempting to execute a transformation strategy, the challenge isn't just about moving forward; it’s about keeping the wheels turning without spinning out in the mud. How to keep the Wheels of Transformation in motion when the road ahead is unclear? 1. The Steering: Calibration Over Destination When the path is "mystic" and visibility is low, rigid long-term roadmaps become liabilities. You cannot rely on a GPS for a terrain that changes daily. * Move from "Destination Planning" to "Directional Steering." * Instead of locking in a 3-year plan, establish a "North Star" vision. Use agile sprints to navigate the immediate terrain, allowing you to swerve around obstacles that weren't visible when you started. 2. The Filter: Purifying the "Contaminated Fuel" Fuel drives the engine, and in business, that fuel is information. Today, that fuel is dirty. It is comprised of contaminated noises—unverified tech hype, panic-driven market data, and internal biases. Running an engine on bad fuel leads to stalled engines and burnout. * Move from "Big Data" to "Smart Signals." * Before executing a strategy, subject your inputs to a "truth filter." Ask: Are we reacting to signal or noise? 3. The Driver: The Necessity of High Pedigree In fair weather and on straight roads, almost anyone can drive a fast car. But when the environment is mystic and the cues are vague, you need a master behind the wheel. This is where pedigree becomes a non-negotiable asset. * Move from "Available Resources" to "Intellectual Depth." * Prioritize talent with deep intellectual roots and proven, high-caliber experience. These individuals possess the historical context and theoretical frameworks to recognize patterns where others only see chaos. When the data (fuel) is contaminated, you rely on the driver’s intuition—honed by pedigree—to sense the road and make the right call. 4. The Suspension: Absorb the Shock On a rough path, a rigid vehicle breaks. Agility is not just about speed; it is about the suspension system—the culture of the organization. * Move from "Efficiency" to "Resilience." * Empower your high-pedigree teams to make micro-decisions at the edge. When the path gets rocky, the people closest to the ground need the authority to adjust the wheels, rather than waiting for instructions from headquarters.

Many transformations fail because... ...they miss the fundamentals. The 6 T’s of Successful Transformations is a simple yet powerful a way to guide teams and organizations through significant change effectively. Here are some crucial must do's that need to be answered for each of the 6 Ts: 1. TRUST: Foster a culture of openness, transparency, and collaboration. • Communicate the "why" of the transformation to build buy-in. • Engage employees and stakeholders to maintain motivation and commitment. • Create transparency. Opacity is the number one enemy of change. 2. TARGET: Clearly define the vision and objectives of the transformation. • What does success look like? • Ensure the goals are specific, measurable, and time-bound? • Address WIIFM (what's in it for me). If people don't understand how it helps them, they don't engage! 3. TEAM Build the right leadership and operational teams to drive the change. • Ensure the team has the necessary skills, accountability, and alignment. • Create a powerful team culture to drive implementation and results. No-one gets very far alone. • Consider all key stakeholders (that are somehow influenced by the change) and manage them effectively! 4. TIMELINE: Establish a realistic but ambitious timeline for the transformation. • Break the transformation into phases with clear milestones. • Monitor progress to stay on track. • Adjust time or scope if original goal is unattainable. Nothing demotivates more than impossible goals. 5. TOOLS: Provide the resources, processes, and technology required to enable change. • Are the tools adequate to address the transformation’s complexity? • Ensure training and support are available for adoption. • Ensure the bandwidth and capacity is aligned with needs! 6. TRACKING Implement robust performance metrics and monitoring systems. • How will progress and impact be measured? • Regular reviews and adjustments to ensure alignment with objectives. • Ensure all stakeholders decide together how they want to measure progress.
