Employees feel empowered to make decisions on the spot, without waiting for formal reports or meetings. Lean principle: Separate deterministic steps from open-ended reasoning early to reduce unnecessary model calls. 🤖 Prompt MVP ➡️ For a lead qualification agent, use a smaller model to classify lead intent before escalating to a larger model for personalized messaging. Lean principle: Choose the best-fit model for each subtask. Optimize prompt structure and token length to reduce waste. 🔗 Tool & Data Integration ➡️ If your agent fetches the same documentation repeatedly, cache results or embed references instead of hitting APIs each time. Lean principle: Reduce external tool calls through caching, and design retry logic with strict limits and fallbacks to avoid silent loops. 🧪 Testing & Iteration ➡️ A multi-step agent performing web search, summarization, and response generation can silently grow in cost. Lean principle: Measure more than output accuracy—track retry count, token usage, latency, and API calls to uncover hidden inefficiencies. 🚀 Deployment ➡️ In a production agent, passing the entire conversation history or full documents into the model for every turn increases token usage and latency—often with diminishing returns.     Most companies fail at Lean before they even start. The reason is simple: they begin with tools instead of the customer and the problem. After leading manufacturing transformations across global automotive operations, I keep seeing the same pattern. But Lean does not start with tools. It starts with the customer need and what is the problem.? Lean is fundamentally a way of thinking about work, people, and waste. Some lessons learned along the way: • Real quality improvement is systemic. When quality improves the right way, financial performance, safety, and morale improve together. • Copy-paste Lean rarely works. Trying to replicate Toyota or any “best practice” without understanding your own culture usually fails. • Understanding the problem is already half the solution. • Lean tools are countermeasures to minimize specific waste. • Culture and leadership matter more than tools. ⸻ A real example. At one of the largest assembly complexes in the world, the plant was competing to secure a new powertrain program. Failure would put thousands of jobs at risk. The challenge seemed impossible: • Highest operating cost in the network • Supposedly no space available But when we went to the Gemba, we discovered something surprising. Almost 40% of the plant was used to store only a few hours of inventory — in what was considered one of the leanest operations in North America. The problem wasn’t space. It was material flow design. A cross-functional team developed a progressive Electronic Kanban system to visualize several days of customer demand based on the vehicle assembly sequence — something not previously used in powertrain operations. This enabled: • Continuous small-lot deliveries • Direct flow to line racks • Synchronization between production and deliveries The supply chain became an extension of the assembly line, freeing massive space. ⸻ Another example: Operators were spending nearly 20% of their time walking just to pick up small parts. Using the Kowake principle, small-part containers were attached directly to the conveyor system, bringing parts directly to operators. The impact: • No walking for parts • Higher assembly focus → better quality • Less fatigue → better ergonomics • Less line-side inventory Combined with tools such as kitting, Minomi, Kowake, Electronic Kanban, Kamishibai, and direct delivery, the operation achieved: • ~50% space reduction • Significant cost improvement • High double-digit inventory savings Most importantly, thousands of jobs were preserved, and the plant secured the new engine program. ⸻ The lesson Lean does not start with tools. It starts with understanding the problem, the people, and the customer. Go to the Gemba. Listen. Understand.     Our understanding of TPS increases enormously when we move from the tool and method level to the principle level. Why Knowing TPS tools isn’t enough? Wouldn't it be much better if we learned why a particular tool/method was developed in TPS, rather than just knowing that it exists and how it works? If we know the basic principles of TPS tools, we can apply our knowledge of continuous improvement much more effectively. We will be able to make better decisions, regardless of the specific environment in which we operate. Many lean practitioners focus heavily on the tools of the Toyota Production System (TPS) — kanban boards, andon, takt time, Standardized Work, 5S, hourly production boards, etc. But it’s easy to forget that the TPS-tools were originally developed for a very specific purpose: the efficient production of cars and their components. Take the hourly production board, for example. And yes, in high-volume, repetitive production, it’s an excellent way to keep a team aligned towrads a target output and target productivity and spot problems early. But the real value isn’t in the board itself — it’s in the principle it represents: 👉 Measuring actual progress vs target progress, 👉 Visualizing deviations immediately - fast feedback! 👉 Ideally, corrective actions are taken in real time - fast reaction! 👉 Do PDCA for bigger roblems that appear to be systematic That principle — the discipline of continuously comparing “what should be happening” (target condition) versus “what is actually happening” (actual condition) — applies far beyond automotive assembly lines and component manufacturng. We should not forget that the way we define target conditions can make a big difference. This can be done very well, but it can also be done terribly wrong. Here, too, we regularly fail. Whether you’re in equipment building, custom fabrication, process industries, software development, or even service operations, the same thinking helps teams stay on track, identify issues early, and foster accountability. Tools without principles become rituals. Understanding the “why” behind each TPS element allows us to adapt TPS thinking to any environment — not by copying TPS tools, but by applying TPS thinking.

    Leader Standard Work (LSW) in Lean is a structured, repeatable set of daily, weekly and monthly tasks and behaviors that leaders follow to maintain process discipline, support continuous improvement and ensure that Lean practices are sustained. It shifts leadership from reactive firefighting to proactive process management, focusing on developing people, removing barriers and sustaining improvements. Core Purpose of Leader Standard Work Consistency: Creates a predictable rhythm for leaders’ actions. Visibility: Makes leadership presence felt at the gemba (where work happens). Accountability: Clarifies what leaders should do, when, and how often. Sustainment: Prevents Lean initiatives from fading after the initial push. Continuous Improvement: Embeds problem-solving into leadership routines. Key Principles Go See (Gemba): Spend structured time on the shop floor or in the workplace where the work is done. Observe processes, not just results. Engage & Develop People. Ask open-ended questions, coach problem-solving and recognize good practices. Standardize the Leader’s Role: Document routine activities for leaders at all levels. Focus on Process, Not Only Outcomes Look for adherence to standards, not just whether targets are met. Visual Management Integration Review KPI boards, tiered huddles, and problem-solving charts as part of the routine. Typical LSW Elements Daily: Attend/lead tiered daily huddles, walk the gemba, review performance boards, check abnormal conditions, follow up on yesterday’s issues, give feedback. Weekly: Review improvement project status, audit standard work adherence, coach team leaders, update LSW checklist. Monthly: Strategy review, training refreshers, process audits, policy deployment updates. Example in Practice Imagine a production supervisor’s Daily LSW might include: 6:45–7:00 AM: Attend Tier 2 huddle (review yesterday’s safety, quality, delivery, cost metrics). 7:00–8:00 AM: Conduct gemba walk (verify 5S, check work standard adherence, ask operators about issues). 10:00–10:15 AM: Review KPI visual boards, ensure countermeasures are in place for red metrics. 3:30–4:00 PM: Follow up with team leads on unresolved problems from earlier in the day. Benefits of Leader Standard Work: Builds a structured leadership cadence aligned with Lean culture. Reduces reliance on memory or firefighting. Encourages fact-based decision-making from direct observation. Strengthens employee engagement through leader visibility. Ensures sustainment of Lean gains over time.

    Is your business operating with habits that support a pull system, or are you still relying on push-based processes? 🤔 What's a "Pull System"? 👉 Well...a real pull system company is responsive, efficient, and aligned with actual customer demand. It operates with minimal excess inventory, clear visual management tools that show current priorities, and teams that only “pull” work when they’re ready to handle it. 👉 There’s little wasted effort, and the whole organization is structured to flexibly adapt to changes, keeping work balanced and productivity high. ⚠️ Many companies think and say they have pull systems, but they’re actually over-scheduling work, producing based on forecasts rather than demand, and pushing tasks onto teams without considering capacity—leading to bottlenecks, wasted effort, and a disconnect between what’s produced and what’s truly needed. This isn’t Lean—instead, it’s stressful and inefficient. In Lean management, we take a different approach...we build habits that align work closely with demand, keeping everything as lean and focused as possible.     Process Kanban: The Visual Backbone of Lean Production Continuing posts about "Establish Pull" and Heijunka, let's explore another key pillar of Lean manufacturing: #Kanban. Kanban, which means "signboard" in Japanese, is a system to manage and improve workflow. It limits the amount of work in progress (#WIP), helping teams complete tasks efficiently. The main idea is to control the number of tasks being worked on simultaneously, ensuring a balanced and manageable workflow. This prevents system overload and allows employees to focus on each task effectively. It's like juggling fewer balls at once so you can concentrate better on each one. WIP principle is being implemented using Kanban cards and boards. Each card represents a task and includes details like a description and who is assigned. These cards are placed on a Kanban board, which is divided into columns that show different stages of the process. By setting a limit on the number of cards allowed in each column, we avoid overloading the system. When the limit is reached, the team focuses on finishing current tasks before starting new ones. This approach helps prevent bottlenecks and keeps the workflow smooth. Kanban Boards could be implemented in various areas. Here are several common examples (board divided into columns): 1. Software Development board: (1) Idea -> (2) Design -> (3) Development -> (4) Testing -> (5) Deployment 2. Manufacturing board: Raw Material order -> (2) Work in Progress -> (3) Quality Control -> (4) Finished Good Formulation -> (5) Shipping 3. Social media campaign board: (1) Planning -> (2) Creation -> (3) Promotion -> (4) Analysis 4. Customer Support inquiry board: (1) Received -> (2) Assigned -> (3) In Progress -> (4) Resolved 5. HR recruitment board: (1) Sourcing -> (2) Interviewing -> (3) Offer -> (4) Onboarding Kanban system is also efficiently applied for inventory managing. I will write a follow-up post on that. Process Kanban and #Heijunka tools are interconnected pillars of #Lean production. Heijunka helps to react to actual demand and spread out the tasks evenly through the particular timeframe. Kanban, in turn, helps you to visualize and manage implementation of these tasks. By limiting the number of task that are made at the same time (WIP) Kanban helps to finish them better and faster.
