TEMOTO-KA (手元化) Bringing What Is Needed Within Reach One of the lesser-known but highly effective concepts within the Toyota Production System (TPS) is Temoto-ka (手元化), which literally means "bringing things to hand" or "keeping necessary items within easy reach." The principle is simple: arrange tools, materials, components, and equipment so that operators can access them with the shortest, safest, and most natural motion possible. By minimizing unnecessary reaching, stretching, walking, bending, and searching, work becomes more efficient, consistent, and ergonomic. The main objectives of Temoto-ka are: ▪︎Eliminate Waste (Muda) Many workstations contain hidden waste in the form of excessive motion. Every second spent reaching for a tool, searching for a part, or walking to retrieve materials adds no value to the product. Temoto-ka reduces these non-value-added activities. ▪︎Improve Productivity When everything is positioned within the optimal handling zone, operators can perform tasks faster and with greater consistency. Small time savings repeated thousands of times can create significant productivity improvements. ▪︎Enhance Safety and Ergonomics Excessive reaching, twisting, and bending increase physical strain and the risk of injury. Temoto-ka designs the workplace around natural human movements, reducing operator fatigue and improving workplace safety. ▪︎Improve Quality A well-organized workstation allows employees to focus on the job rather than searching for tools or materials. Better concentration leads to fewer mistakes and more stable quality. ▪︎Standardize Operations By placing tools and materials in fixed, optimized locations, work becomes easier to standardize and replicate across shifts, teams, and production lines. Temoto-ka is closely connected to Kaizen (改善) or continuous improvement. Kaizen encourages organizations to continuously identify and eliminate waste. Temoto-ka provides a practical method to achieve this by improving workstation layout and operator motion. When observing a process, Kaizen practitioners often ask: ✅️ Why does the operator need to stretch that far? ✅️ Why is the tool located outside the normal reach zone? ✅️ Why does the worker need two movements instead of one? ✅️ Can the material be positioned closer to the point of use? By repeatedly asking these questions and making small improvements, companies gradually create highly efficient workstations. Top of Screen: At or just below eye level. Tilt: Slight upward tilt (~10–20 degrees) to reduce glare and neck strain. Dual Monitors: If used equally, place them centered. If one is primary, place it directly in front of you. 2. 🪑 Chair Setup Adjustable Seat Height: Feet flat on the floor or footrest; knees at or just below hip level. Investing here isn't a luxury; it's preventing future chiropractor bills! 😅 Standing Desk: Sitting all day? Standing all day? Both get tiring. An adjustable desk lets you switch it up! Alternating boosts circulation, energy levels, and focus, plus studies link it to reduced back pain. Keep moving! 🚶♀️↔️🧘♂️ Good Light: Dim lighting = eye strain, headaches, and drowsiness. Re-introduction post: ‼️ “If you can’t handle the physical demands of surgery…maybe surgery isn’t for you.” ‼️ I’ve heard versions of this more times than I can count. Here’s the problem with that mindset. It assumes the environment is fixed and that the surgeon is the variable that needs to adapt. But, in every other high-performance industry, systems are designed around the human, not the other way around (the essence of ergonomics). However, In surgery, we normalize poorly positioned monitors, static, fatiguing postures, instruments that don’t fit a range of users and long cases without considering cumulative physical load And when people start to feel the impact? We call it a resilience problem or worse, a personal limitation leading to a stigma arounding discussing and getting help for work-related MSK issues. I understand that mindset because I trained and worked in it. But I also chose to step away from a 20+ year academic surgical career not because I had to… but because I saw a bigger opportunity to change how we think about performance, longevity, and design in the OR. Today, my work is focused on surgical and procedural ergonomics as a performance strategy, not a comfort issue. I'm not talking about making surgery “easier" but rather about making it sustainable. Becuase sustainable surgeons and teams perform better, last longer and create safer environments for patients. That’s why I don’t just give lectures. I work across multiple levels of change: ✅ Workshops that challenge culture and translate evidence into practice ✅ Video-based coaching for surgeons and proceduralists to analyze and improve how they actually work ✅ Institutional OR consultations to address system-level design, workflow, and team ergonomics ✅ Consulting with industry to improve device and system design ✅ Hosting the Surgical Ergonomics podcast I also helped found the Society of Surgical Ergonomics and remain actively involved to help drive the system-level changes this field needs. I interviewed an expert ergonomist. Their advice changed the game for me. First, ergonomist = fancy word for 'work setup' scientist. They know why your desk makes your back hurt. If you're like me, you sit at your desk. A lot. Too much. Sitting all day wrecks my energy, focus, and health. I thought this was just the price of building a company. Then I was sent this study: "A recent meta-analysis found that simple computer prompts during the workday significantly reduced sedentary time."
