    AI in workforce management can’t just be applied — it has to be understood. As Rami Albatal recently outlined in his perspective on domain-driven AI, the real unlock isn’t simply calling an API — it’s building intelligence that understands the language of work itself. Titles, skills, roles and capacity signals are highly contextual. A “Senior Engineer” or “Transformation Lead” means something very different depending on organisational scale, maturity and strategic priorities. Generic models struggle to interpret that nuance — which is why workforce decisions often still rely on incomplete or outdated signals. At Beamery, we’re focused on developing AI that is trained on these real-world workforce patterns — enabling organisations to move beyond automation and towards truly governing talent as a strategic asset. When AI understands how work actually flows across teams, skills and initiatives, leaders can uncover hidden capacity, make more confident investment decisions and drive transformation with far greater precision. This is what happens when AI becomes an operating capability — not just a feature.

    Most HR tech companies call an API and call it AI. We are building our own. At Beamery, our Data Science and AI team is training in-house large language models purpose-built to understand the language of work (job descriptions, skills, roles, and everything in between). Why? Because generic models were not designed for our domain. HR language is deeply nuanced, and a "Senior Engineer" at a 50-person startup and a 50,000-person enterprise are entirely different worlds. Off-the-shelf models simply miss that level of context. So we built models that don't. Models trained on the patterns that actually matter in workforce management. Models we control, improve, and tailor to our customers' needs, not ones we rent from someone else. These models, rich with domain knowledge, are being embedded across our entire platform, from talent acquisition to workforce intelligence, empowering organisations to truly optimise how they manage their talent.     AI investment is exploding. AI ROI… not so much. At our CxO Breakfast in London last week, we discussed a paradox many organisations are now facing. • $2.5 trillion in global AI investment expected by 2026 • Yet only 2% of executives expect truly transformational ROI • And just 7% of enterprises currently have production-grade AI deployments So the question isn’t whether organisations are investing in AI. It’s whether they’re governing the work AI is changing. A few insights that sparked the most discussion in the room: 1️⃣ Human capital is the largest cost line on the P&L — yet one of the least governed assets. Most companies can track headcount and payroll but struggle to answer: • What work is actually being performed • Where duplication exists • Which tasks create real value 2️⃣ Organisations are about to be structurally reshaped. Research suggests 91% of executives expect org charts to change in 2026, with 93% expecting new roles to emerge within six months of AI adoption. 3️⃣ Hidden capacity is everywhere — but invisible. In one example we discussed, 45% of finance work had automation potential, concentrated in just two sub-functions. Which raises a bigger question: Are we managing labour as cost — or governing work as capital? Yet: • Only 2% of executives expect transformational ROI • Only 7% of enterprises have production-grade deployments The issue isn’t model performance. It isn’t infrastructure. It isn’t ambition. It’s structure. Most organisations are still managing transformation at the role level. AI doesn’t change roles. It changes tasks. And when work is organised around titles instead of task-level reality, something dangerous happens: - Invisible capacity accumulates. - Duplication hides inside functions. - Automation potential concentrates quietly in specific sub-areas. - Pilots scale horizontally — but never deeply. In one enterprise example, over 45% of finance work volume had high automation potential — but it was concentrated in just two sub-functions. Without task-level visibility, that value would never surface. We call these blind spots Capacity Ghosts. They are the reason AI ambition keeps outrunning AI value. The organisations pulling ahead are not asking: “How do we deploy more AI?” They’re asking: • Where is work actually concentrated? • Which tasks drive value? • Where is capacity hidden? • What changes structurally when AI is introduced? This is no longer about adoption. It’s about governance. If AI is reshaping work, then work must become measurable. We were delighted to share practical examples alongside Fernando Bellón de Aguilar of #BBVA, of how AI is moving beyond experimentation and delivering measurable business value, particularly when it comes to transforming talent strategy and workforce planning.
