What 5,000 Autonomous Hours in Heavy Industry Taught Us I wrote a piece for Engineering News-Record, and it is not the optimistic version you usually get from someone who runs a robotics company. It is about the failures, because those are the parts that actually taught us something. Our robots have now logged more than 5,000 semi-autonomous hours across 18 projects, including a completed 13-story building in Nashville. Along the way, an arm emergency-stopped on an 8th floor slab in Austin because the cold stiffened its joint lubricant and the force sensors read that resistance as a collision. A sealed, waterproof chassis in Nashville still went down, because condensation froze on a circuit board inside the enclosure. Sealed is not the same as controlled. Our lidar once saw empty space where a thin overhead pipe actually hung, and a human operator caught it before the arm ran into it. Each of those failures changed the fleet and provided design feedback which simulations/lab testing would not have shown that too within weeks The clearest proof came in Memphis, where a façade contractor had lost more than $100,000 to a layout error done by hand. We took over the scope and delivered 1/16-inch accuracy, zero rework, and a three-month payback. My argument is simple. Autonomy in heavy industry does not scale through longer development cycles or more impressive demos. It scales through how fast you deploy, how quickly you diagnose using root-cause what the site does to your machines, and then how do you keep the robot running regardless. If you work with robotics vendors, there is one test in here I would take onto any jobsite: at a demo, watch the field engineers and if they are bored running the robot then that means robot is doing its job. Spent some time on a panel at San Francisco DeepTech Week, hosted by Startup Policy Forum, in a room of founders, investors, and policymakers. The sharpest exchanges came down to timelines. Founders pushed for patient capital. Investors pushed back on commercialization readiness. Both were right, and for years those two clocks have been out of sync. They are finally starting to line up. Anyone building physical systems knew they take a decade to mature. What changed is that the market now has examples. Nvidia and Waymo gave investors a real picture of the J curve, the long flat stretch before the steep climb. Patient capital in physical AI is no longer a leap of faith. The second thread was policy, and it gets far less airtime than it deserves. Technology does not proliferate on merit. Adoption follows incentives. Tax credits, procurement support, advocacy groups writing policy alongside government. The Consulate General of India, San Francisco walked us through initiatives like the RDI Fund and the Semiconductor Mission, a reminder of what government looks like as a partner rather than a bystander. "Robotics is solved" might be the most expensive sentence in venture right now. You've heard the pitch by now. Intelligence was the missing piece, foundation models and VLAs came along and filled it, hardware's mature and getting cheaper every quarter, so you just drop a model onto a dexterous arm and the rest sorts itself out. That's the story anyway. I was on the builder panel at Zacua Ventures Physical AI night during Deep Tech Week, and this is the gap I kept poking at. Thanks to Varad Mohod and Vivin Hegde having me on. Getting a robot working in the lab feels like the finish line but it's more like the first 10%. The real work starts the day you put it on an actual site. We got a good reminder of that recently. We had a robot on a live construction site, accuracy dialed in, everything looking clean, and then it slowly started drifting out of spec and none of us could figure out why. Took a while to chase down. Turned out a crew was drilling two floors below us, and that vibration was enough to nudge our total station by a fraction of a millimeter. You could barely measure it. It was still enough to throw off our reference and drag our accuracy with it. That's not something a benchmark warns you about. You find it at 7am with a client standing next to you, and no amount of model scale helps in that moment. Honestly that's the whole category. It's the stuff that doesn't demo well. Force and contact, perception when the lighting goes bad, planning a path through real clutter instead of a clean table. A machine that still behaves on day 300 the way it did on day 1. You have to know how to recover or throw an error when robot encounters something that wasn't anticipated. And then the deeply unglamorous job of fitting into an operation that already has its own rhythm and quota and a crew with strong opinions about your robot. A VLA folding a shirt on stage is genuinely impressive, but it's one robot doing one task in one setup, with one take that gets to perform on camera. The hard part is everything that comes after. The iteration loop once the thing actually meets the world, and then running that same loop across 20 or 30 machines on sites that refuse to hold still, where every new location throws in a variable you never priced in. This is why I think Physical AI has a branding problem. The phrase makes it sound like models running inside robots, when in practice it's hardware reliability, customer workflows, a long list of deployment scars, and the occasional machine that just refuses to do the obvious thing. Everyone demos the model. Deployment is what quietly decides who actually has a product. Thanks to Nikhil Ramaswamy and Holly Peck for being honest about their own scars on stage. It's rare to be in a room where people talk about the hard parts instead of the highlight reel.
