Online grocery is growing around 10% year-over-year across major European markets, roughly three times faster than physical stores. This session, moderated by Ben Miller with Carlos Pedreira Freire, CEO of Alcampo, and Gregor Ulitzka from Ocado, focused on what makes that growth actually profitable. The Spanish consumer context is tight. More than 57% of households struggle to reach the end of the month, over a third of Alcampo's customers are 65 or older, and baskets are shrinking while shopping frequency rises. Carlos described a shift from a format-led to a needs-led organizational structure, on the recognition that the same customer uses different store formats depending on the occasion. On fulfillment, Gregor noted there is no single winning model. The most advanced operators combine centralized CFCs for dense urban areas, dark stores for mid-density, and store picking for broader coverage. The most common failure mode, in his view, is bolting online onto existing store operations without rethinking the business. One bad delivery, late, missing items, or poor freshness can permanently lose a customer. The Madrid CFC, with over 50% automated picking, delivered the following results year-on-year: 60% growth in daily orders, NPS up 71%, under 2% of orders arriving late, 98% order accuracy, and an average basket over 150 euros. On the partnership, Carlos named three lessons: a shared vision and common ambition, trust across different countries and cultures, and complementary strengths worked through together.
