Knowledge hoarding isn't new. It’s just that AI is cranking up the fear dial. When I entered the workforce, experienced workers held back. Some didn’t want to empower my generation. They feared becoming obsolete. Today, workers aren't just worried about losing ground to younger colleagues. > They're worried about being replaced by machines. And honestly? That fear makes sense. Here's what I see happening: > Workers feel uncertain about their future value, so they hold their cards close. > Executives gush about "transformation" but skip the part about what happens to people on the other side. > Managers get caught in the middle, expected to champion AI adoption while their teams are quietly terrified. This is where leadership matters most. You can't just say "share more" and expect it to work. You have to earn the right to ask for that type of vulnerability. How? > Be crystal clear about how AI will be used in your organization. > Be transparent about which roles will change (and how). > Create real psychological safety so people are less likely to hide knowledge out of self-preservation. > Be as interested in the welfare of your workers as you are your own. (That last one is make or break.) Once you've built that foundation—and only then—you can have an honest conversation about expectations. Sharing knowledge is how the team becomes more strategic. Leaders who won't teach aren't protecting value. They're protecting leverage. Knowledge hoarding feels like strategy. It's a control system. Hold the method → control the outcome. Let others learn it → lose that control. So teaching gets delayed. Delay creates dependency. Dependency locks in your role. That's why it persists — not because it works, because it rewards the hoarder. Short term: you look indispensable. Long term: everything slows to your capacity. If only you can do it, you're not valuable. You're the bottleneck. Strong leaders break this early. They transfer knowledge before they're forced to. They remove themselves as the single point of failure. Hoarding creates dependency. Transfer creates leverage. One traps you inside the system. The other lets the system outgrow you. Your expertise isn't your edge. Control over it is. Give it away, or stay the limit.

A lot of executives I speak to regarding their software engineering teams mention that one software engineer on their team is a “Rockstar” or “Hero”. And their hero’s time needs to be protected, so that they can lock themselves away for two to three weeks and do their magic. That’s not an approach I endorse. As a thought experiment, let’s pretend that your Rockstar is genuinely producing 10 times as much value as the average developer on your team. Then let’s say you have a team of 10 developers. The team has productivity of 19 – the 10Xer at 10 and 9 others at 1. What would happen if we don’t let the 10Xer be the hero and instead, have them spend time sharing their knowledge and raising the productivity of the rest of the team? Let’s say that reduces their productivity from 10 to 2 but raises the rest of the team to 2 as well. Overall, the team is at a productivity of 20. That’s an increase in overall productivity from your team. As a bonus if your Hero or Rockstar is poached, gets sick, goes on holiday or gets run over by a bus, the business and your team is no longer at risk of grinding to a screeching halt. The reality is that your 10Xer’s productivity doesn’t drop to 20% of what it was and they’ll probably enjoy sharing their knowledge.

When you’re the only person who can solve a problem, you’re stuck solving that problem forever. You become a bottleneck instead of a builder. The alternative: write it down. Show someone else.
